Budgeting is launched, strategic priorities are refined, and at the same time a view must be formed of what will be done in the digital development arena next year. Despite all the agility, fiscal years force annual-level planning, even though everyone understands its weaknesses.  <\/p>\n\n<p class=\"wp-block-paragraph\">Planning often begins in a familiar way: we look at the current roadmap, update the status of projects, add new needs, and try to fit the whole into the available budget. Everything is important from some perspective, but something always gets left out. <\/p>\n\n<p class=\"wp-block-paragraph\">From what angle should annual planning be started, then? Planning for the coming year is a good moment to pause for a moment and ask: <\/p>\n\n<figure class=\"wp-block-pullquote\"><blockquote><p>What do we actually need to achieve next year? <\/p><\/blockquote><\/figure>\n\n<p class=\"wp-block-paragraph\">Only after this do we bring into consideration what kind of development that requires. <\/p>\n\n<p class=\"wp-block-paragraph\">Annual planning for digital development can be approached, for example, through the following five-point chain of thought:  <\/p>\n\n<h2 id=\"h-1-strategia-edella-mita-liiketoiminnan-pitaa-saada-aikaan\" class=\"wp-block-heading\"><strong>1. Strategy first: what the business needs to achieve<\/strong><\/h2>\n\n<p class=\"wp-block-paragraph\">What are we aiming for next year? Growth? Better customer experience? Efficiency? New services? Cost reduction? Risk mitigation? Improved data quality?        <\/p>\n\n<p class=\"wp-block-paragraph\">The development roadmap should not be a list of technology projects that the organization wants to implement. <\/p>\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><em>The development roadmap must be a visible answer to business objectives.<\/em> <\/p><\/blockquote><\/figure>\n\n<p class=\"wp-block-paragraph\">When the objectives are clear, we can ask which development initiatives truly help in achieving them. Not everything needs to be done, nor should it be.  <\/p>\n\n<p class=\"wp-block-paragraph\">Good development planning is also about making choices. Which three, five, or ten things are such that their success will make next year significantly better than this year?  <\/p>\n\n<p class=\"wp-block-paragraph\">This discussion must be held together among top management, the business, and IT before roadmaps fill up with individual projects. Also take into account the guidelines made in the digital section of the strategy and in the enterprise architecture. Clear objectives and constraints give decision-makers the backing to prioritize or challenge a development initiative.   <\/p>\n\n<h2 id=\"h-2-ymmarra-kehitysvelka-ennen-uusia-investointeja\" class=\"wp-block-heading\"><strong>2. Understand technical debt before new investments<\/strong> <\/h2>\n\n<p class=\"wp-block-paragraph\">Starting something new always feels somehow fresher and more appealing as an approach than tinkering with the old. This brings to mind a phrase I often use: &#8220;start stopping &amp; stop starting.&#8221; New digital services, automation, and AI solutions are difficult to build efficiently if the foundations begin to constrain the work and the value promises of earlier development efforts have gone unfulfilled.   <\/p>\n\n<p class=\"wp-block-paragraph\">That is why in annual planning it is worth making visible also the work that does not necessarily show up as new features for the business: technical debt, architecture challenges, aging technologies, data quality, integration complexity, and critical dependencies. This requires a certain degree of <a href=\"https:\/\/reflector.fi\/blogi\/kun-yrityksessa-on-muutoksia-ota-yritysarkkitehtuurin-metodit-avuksesi\/?utm_source=chatgpt.com\">enterprise architecture understanding<\/a> of the interdependencies between things.  <\/p>\n\n<p class=\"wp-block-paragraph\">Taking these things into account does not mean that development should be halted and next year spent only paying down debt. Instead, this should be understood:  <\/p>\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><em>At what point does the current environment begin to slow down the implementation of strategic objectives<\/em>? <\/p><\/blockquote><\/figure>\n\n<p class=\"wp-block-paragraph\">If, for example, implementing a new service consistently requires much more work than it should, the problem may not be in an individual project. It may be a sign of structural technical debt.  <\/p>\n\n<h2 id=\"h-3-ai-kokeiluista-kohti-todellista-liiketoiminta-arvoa\" class=\"wp-block-heading\"><strong>3. From AI experiments toward real business value<\/strong> <\/h2>\n\n<p class=\"wp-block-paragraph\">AI is a good example of why next year&#8217;s planning now requires a new kind of discussion. In many organizations, generative AI has already been experimented with, pilots have been built, and potential use cases have been identified. Progress has strongly revolved around the question &#8216;what can this do?&#8217; However, the next question is more difficult:    <\/p>\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><em>Where will AI produce concrete and measurable benefit for us next year?<\/em> <\/p><\/blockquote><\/figure>\n\n<p class=\"wp-block-paragraph\">A good use case is not necessarily the most technically interesting one. It is a use case where AI changes something essential: frees up experts&#8217; time, speeds up a process, improves customer experience, enables a new service, or reduces costs.  <\/p>\n\n<p class=\"wp-block-paragraph\">At the same time, what scaling requires must be assessed. Data, integrations, architecture, information security, new operating models and competence\u2014in other words, getting the basics in order.  <\/p>\n\n<p class=\"wp-block-paragraph\">A safe approach is to consider AI&#8217;s possibilities as part of the perspective of development needs arising from the business: what could AI bring to this compared to traditional data processing tools? <\/p>\n\n<p class=\"wp-block-paragraph\">I believe that in addition to AI experiments, companies&#8217; roadmaps for next year will begin to show development initiatives whose background is the consideration: what are we prepared to take to production and scale? <\/p>\n\n<h2 id=\"h-4-roadmapin-pitaa-vastata-todellista-toteutuskykya\" class=\"wp-block-heading\"><strong>4. The roadmap must match actual implementation capacity<\/strong> <\/h2>\n\n<p class=\"wp-block-paragraph\">One common challenge is that the plan is considerably larger than the organization&#8217;s real capacity to implement it. <\/p>\n\n<p class=\"wp-block-paragraph\">More projects can be launched than there are people, competence, or time to carry them through. In addition, the business must be able to participate in the change, because IT capacity alone does not solve implementation success.  <\/p>\n\n<p class=\"wp-block-paragraph\">That is why in next year&#8217;s planning it is also worth examining our own change capacity. <\/p>\n\n<p class=\"wp-block-paragraph\">Do we have enough critical competence? Where are the dependencies? How much external partner capacity is needed? How many significant changes can the business absorb simultaneously?    <\/p>\n\n<p class=\"wp-block-paragraph\"><em>A good roadmap is not a shopping list of everything it would be nice to do.<\/em> <\/p>\n\n<figure class=\"wp-block-pullquote\"><blockquote><p><em>A good roadmap is not a shopping list of everything it would be nice to do.<\/em> <br\/><em>A good roadmap is a realistic picture of what the organization can achieve together.<\/em> <\/p><\/blockquote><\/figure>\n\n<h2 id=\"h-5-investoinnit-ja-hyodyt-samaan-keskusteluun\" class=\"wp-block-heading\"><strong>5. Investments and benefits in the same discussion<\/strong> <\/h2>\n\n<p class=\"wp-block-paragraph\">Ultimately it is about money, but even more about what we want to achieve with the money. When evaluating development investments, we should be able to talk not only about projects but also about the impacts they aim for.  <\/p>\n\n<p class=\"wp-block-paragraph\">Is the goal to grow revenue? Reduce costs? Speed up time to market? Improve customer experience? Reduce operational risk? Free up expert work?      <\/p>\n\n<p class=\"wp-block-paragraph\">Not everything can be calculated as a precise business case in euros. Still, the objectives and metrics should be as clear as possible already in the planning phase. This also changes the discussion between IT and the business.   <\/p>\n\n<p class=\"wp-block-paragraph\">Instead of discussing how much this project costs, we can discuss what we want to achieve with this investment and whether this is the best way to achieve it. <\/p>\n\n<p class=\"wp-block-paragraph\">Next year&#8217;s development portfolio should not be built merely as a continuation of this year. The most important task of annual planning is not ultimately to decide what all will be done next year.
